The institute ran classes, tests, and student records across multiple vendor SaaS platforms, none built for them. Every cross-functional task meant manual coordination between tools. Faculty duplicated data, admin chased it, and students felt the seams: one login for classes, another for tests, a third for everything else. The ask was simple to say and vague to scope: bring it under one roof. What one roof should contain, nobody had defined yet.

I started where I always start: who is involved, what do they need, where does the current system fail them. I mapped every platform in use, then ran interviews and questionnaires across all four user groups: students, faculty, admin, and management. Each group was failed differently, so I built personas and traced the pain points to their sources. The call that shaped the project: not to feature-match the existing tools. The easy version would have copied what the SaaS stack already did, minus the vendor bills. Instead I designed from the workflows outward: How Might We statements, workflows per user group, information architecture, and system maps showing how classes, tests, and records connect in one structure. The handoff had to survive without me, so the documentation went to developer depth: a full PRD with user flows, system architecture, and a phased roadmap the team could build against.

04 · Reflection

  1. The find that stayed with me came from students in tier 3 cities and villages: they downloaded everything the moment they had network, then studied offline for weeks, rewatching the same videos. Online was the delivery moment, not the learning moment, so the LMS had to treat offline as a primary mode, not an edge case. I would have missed it entirely from a desk in Bangalore.

  2. And looking back, I would have pushed for a build partner in the room from week one though the PRD survived the handoff, but decisions made with engineers is always faster than decisions handed to them.
